A phase-by-phase checklist drawn from our own delivery methodology — use it to track whether your project (with us or any partner) is on the right track.
01. Discovery & Planning
Document current workflows across every department involved.
Define clear success criteria and go-live scope.
Identify a project sponsor and a decision-maker per department.
Agree on a realistic timeline with milestones.
02. Data Migration
Inventory every data source that needs to move — customers, items, balances, history.
Define data cleansing and deduplication rules before migrating.
Run at least one dry-run migration before go-live.
Reconcile migrated totals against source system totals.
03. Configuration & Customization
Map required workflows to platform configuration, not just default settings.
Document any custom development separately from standard configuration.
Set up role-based permissions before user acceptance testing.
04. Training
Build role-based training plans instead of one generic session for everyone.
Confirm each team can complete their real daily tasks in the new system.
Identify internal champions per department for after go-live.
05. Go-Live
Freeze non-critical changes in the days immediately before go-live.
Have a documented rollback plan in case of a critical blocker.
Schedule go-live during a lower-activity period where possible.
06. Post-Go-Live Support
Schedule structured check-ins at 30, 60, and 90 days after go-live.
Track open issues and how long they take to resolve.
Review adoption — are teams actually using the new workflows?
